Vala Marketing acquires Action Fiction, restructures into two publishing divisions

What's the deal? Vala Marketing, a Goshen, Indiana-based marketing agency specialising in fandom and games, has acquired Action Fiction, an independent tabletop game studio known for titles like Monsters of Murka, Cthulhu Dreamt, and Goblin Cave. Alongside the deal, Vala is restructuring its publishing operations into two new divisions: QuasiReal Publishing for tabletop RPGs and Vala Foundry for board games.

Action Fiction's creative team, led by designer Jaron R. M. Johnson, joins Vala full-time. Monsters of Murka and Cthulhu Dreamt will sit under QuasiReal Publishing, while Goblin Cave moves to Vala Foundry.

"Working with Action Fiction on Monsters of Murka made it obvious that Jaron and his team were building something worth investing in long-term," said Grant Mielke, Vala's founder and chief executive officer.

Why now? Vala has momentum. It recently managed the $10M crowdfunding campaign for Dungeon Crawler Carl RPG, and says it has raised over $30M in crowdfunding across its portfolio since launching in 2016. The acquisition and restructuring signal a push beyond marketing services into full vertical integration — spanning game design, development, and retail.

What could go wrong? Expanding from a marketing agency into a multi-division publisher is a significant operational leap. Managing creative teams, product development, and two distinct publishing imprints simultaneously could stretch resources thin. The tabletop RPG and board game markets are also crowded, and success in crowdfunding doesn't always translate to sustainable retail performance.

The signal: Vala's restructuring from marketing agency to vertically integrated publisher — off the back of managing over $30 million in crowdfunding campaigns — illustrates a maturing playbook in tabletop gaming: companies with proven audience-building capabilities are acquiring creative studios to capture margins across the entire product lifecycle. With crowdfunding continuing to serve as both launchpad and proof of demand in the tabletop space, expect more service providers to follow this path toward ownership.
